Asking a lot of questions about what their goals are, letting them set the narrative, and then bringing the solutions to the table.

Main points of contact are anyone who will make decisions. That could be organisational or departmental level.

We do this through a variety of means: (1) Annual Planning Cycle (semi-annually) to validate alignment to organization strategic plan, and requirements / adjustments to our Digital Enablement Strategy, Data Strategy, and Digital Health Strategy; (2) Strategic Projects Executive Committee (monthly) which provides executive (all) governance over the initiatives in our strategies covering scope, schedule, budget, benefits, risks, resources; (3) Working Groups for each strategy with directors who are driving the work and outcomes. It is a continuous process and we have an 'office' of digital strategy that drives the processes.

We have designed in digital experience/transformation/demand management roles as touch points so that we make sure we understand what the needs of the business are while simultaneously inviting them to understand the constraints and technical/process/political debt IT is facing.

I am curious if you have established these roles primarily within an enterprise PMO environment or if you have federated this across the organization?

Federated into the business and within a digital experience team in IT.

Very simply, it's getting out in front of them and making yourself and your vision/plans known. In my world of higher education, it's a combination of administrative (CFO, COO) and also with the Dean of the school and the Senior Associate Dean of MBA programs, for starters.
