Two approaches, one starting with voice of customer findings and linking those too weakness in fulfillment processes. Secondly leveraging data driven process mining to identify bottlenecks and non standardized processes to identify monetization and/or automation opportunities.

It's basically down to the assessment of existing pain points around people, processes and technology. Look for quick wins and opportunities to build alliances with key business stakeholders.
