Conduct a thorough audit of your current IT team’s skills and identify any gaps that may need to be filled. This includes not only technical skills but also soft skills like communication, project management, and problem-solving.
From my experience, clear communication and setting up solid roles and expectations are key when insourcing IT staff. Ongoing training also really helps keep the team sharp and aligned with the business.
In my experience, the one thing to be crystal clear on is why you're doing it and to adjust your strategy and expectations accordingly. It will be hard to meet multiple objectives at once. For example you may have these goals:
1- to reduce risk by having internal leadership on critical skills and expertise
This will require highly skilled and seasoned individuals, so you will have to be flexible on the cost
2- cost optimizations. That usually means, low cost locations and/or more junior people both are great opportunities for the company but likely incompative with meeting objective 1 and 3
3- Increasing your delivery speed by having the ability to pivot your internal team quickly instead
That one means colocating everyone with you in the same office, which is going to be incompatible with goal 2 usually unless your business is also headquartered in that same low cost location
The second is to be realistic with how fast you can achieve insourcing. Finding, Onboarding and reaching productivity with the right team takes time.
